Billy Napier Explains What Went Wrong During Florida Tenure

Florida football fans received a long awaited explanation for how a team ranked No. 15 in AP Preseason Rankings ended the 2025 season 4-8. 

Former Gators coach Billy Napier recently opened up about his time in Gainesville during an interview with On3 and admitted he held onto too much responsibility across his four-year stint. 

Napier joined Florida in November 2021, posting a 22-23 all-time record before being ousted Oct. 19, 2025 after starting the 2025 season 3-4, making him the first full-time coach since Raymond Wolf (1946-49) to end their tenure with a sub-.500 career record. 

After the Gators offense finished 2022 ranked 57th nationally in scoring, the offense never improved, falling to 111th by the end of 2025. Napier understood his squads didn’t meet expectations, calling the results “a failure of leadership and my responsibility to our players, our team, our entire organization and staff.”

His playcalling abilities as the University of Louisiana football coach, where his Ragin Cajuns went 40-12 and took two Sun Belt titles over his four-year tenure, helped land him the Florida gig. As Napier prepares to lead James Madison University football, he’s relinquishing the responsibility, hiring Cam Aiken as offensive coordinator Dec. 14, 2025, something he regrets not doing at Florida. 

“I think that that took away from the level of detail that I had provided in a lot of those areas in the past,” Napier said. “And then once my back was against the wall, I wasn’t confident or comfortable enough to hand that over to somebody else.”

Ahead of the 2025 season, the House v. NCAA settlement passed in June, expanding the scope of NIL. Under the settlement, athletes can receive direct financial compensation from schools and negotiate NIL deals before enrollment. Napier found difficulty balancing his coaching responsibilities with the evolution of NIL. 

“I think that we really struggled to manage the workload that came with NIL, that came with the portal,” Napier said. “
I think in general there, the work continued to be loaded up in terms of my responsibility to our team and to our entire organization. So, for me, in general, if I can sum it up, I would say the ability to delegate and hire exceptional people in certain areas and hand over more responsibility to those guys and empower them to do their job at a high level.” 

Napier’s replacement, Jon Sumrall, joined Florida Nov. 30, 2025 after spending two years as the coach at Tulane, where he led the program to its first College Football Playoff appearance in 2025. 

In his first offseason, Sumrall already produced a 2027 recruiting class ranked seventh nationally in 247Sports Composite Team Rankings. Napier, known for his recruiting, left behind a No. 17 2026 recruiting class, and brought in 4-star recruits Vernell Brown III, Dallas Wilson and Jayden Woods as part of a No. 7-ranked 2025 recruiting class. While Napier won’t stay in Florida, he appreciates Sumrall retaining staff members who assisted in developing the program. 

“I do think that we built an organization from top to bottom that was impressive,” Napier said. “The fact that they retained the majority of those people within that organization speaks to that. I’m thankful for Jon for doing that. I do think that a lot of those people are incredible at what they do, and I think that they deserve to stay, and I’m glad that he saw that.”
